The honest answer: it depends on your offer price, your average sales cycle, and how many hours you personally have left in the week.
Hire a setter first if…
- Your offer is below £5k and you're confident on calls.
- You're losing deals because your calendar is empty, not because you can't close.
- You enjoy selling and want to stay close to the customer.
Hire a closer first if…
- Your offer is above £10k and demos are hour-long consultative sales.
- You're already drowning in calls and the close-rate is dropping.
- You'd rather build product than pitch.
Most teams should sequence: setter → closer → RevOps. Reverse it only when the founder is the bottleneck on calls, not on calendar.
